Picture the scene at The Highcliff Hotel, a 50-room coastal venue with a 70-cover restaurant.

The General Manager wanted to increase midweek dining covers and room margin before the summer planning window closed. She did not write a marketing plan in isolation. Instead, she brought seven team members into the staff room for a 60-minute session.

The Team in the Room

The group included:

• General Manager

• F&B Director

• Marketing Lead

• Night Manager

• Front Desk Supervisor

• A senior restaurant server

• A morning barista

Before the meeting started, the marketing team placed every public-facing touchpoint across a large table. They printed active Facebook ads, upcoming social media posts, email campaigns, room service menus, and lobby signage.

The GM established one firm rule. The team had 40 minutes to generate raw ideas using C.H.E.F. This stage functions purely as an ideation engine. No decisions occur during this session. No ideas are rejected, agreed upon, or approved at this stage.

1. C — Change (Swap & Substitute)

The team spends 15 minutes reviewing the printed materials on the table.

The senior server points at a Facebook ad for the main restaurant. The ad uses a formal photo of an empty dining table with white tablecloths. She notes that arriving hotel guests often wear casual clothes and walking boots. Guests might feel underdressed for the restaurant because the ad looks formal. She logs a raw idea to swap the stock photo for an image of the chef plating a local seafood dish.

Next, the barista looks at a draft email campaign. The draft offers 20% off Tuesdays. He notes that no one has asked for the Tuesday discount in several weeks. He suggests swapping the offer to Buy One Get One Free.

2. H — Halt (Stop & Eliminate)

The marketing lead shares recent conversion data. The General Manager asks everyone to open the hotel website on their mobile phone, tablet or laptop and attempt to book a dining table or room as if they were a guest.

The front desk supervisor needs five separate steps to reach the reservation page. She abandons the attempt twice on her screen. She logs a suggestion to halt the complex 5-step booking form and test a 2-click process.

Next, the F&B Director reviews the room service menu with the Night Manager. The menu lists 18 items. Three complex dishes require line cooks to stay late, accounting for less than 2% of total room service orders. The Night Manager puts these three dishes on the list of potential items to halt.

3. E — Enhance (Amplify Best-Sellers)

The team reviews guest comment cards and online reviews.

The Night Manager notes a clear pattern. Guests constantly praise the coastal views and ask night staff for walking routes. He suggests an idea to enhance marketing for outdoor walkers. Instead of generic room ads, he proposes creating a downloadable trail map with recommended local pub stops.

The senior server mentions another common guest request. Families often ask for smaller portions of main menu items for their children. She puts forward an idea to enhance the children’s menu by adding smaller portions of signature dishes instead of pizza, pasta or burgers.

4. F — Fusion (Combine Existing Assets)

Finally, the team looks at underused venue assets.

The General Manager notes that three family suites usually stay empty on Wednesday nights. At the same time, the kitchen has extra prep capacity on Wednesday evenings. She writes down an idea to fuse these two assets into a package called Midweek Coastal Family Break. The concept combines a room night, breakfast, and an early family dinner deal where children eat free before 6 PM.

The barista points to the quiet lounge area between 3 PM and 5 PM. He suggests fusing afternoon drink service with a local cream tea offer for returning walkers.

At the end of the session, the following ideas were generated

• Change formal dining stock photos on Facebook ads for real images of the chef plating local seafood and a busy dining room.

• Swap the 20% off Tuesdays email offer for a Buy One Get One Free offer.

• Halt the complex 5-step website booking form and test a 2-click booking process.

• Remove three complex room service dishes that require line cooks to stay late for under 2% of total orders.

• Enhance the experience for walkers with a downloadable walking trail map featuring recommended local pub stops for outdoor walkers.

• Improve the Kid’s Menu by adding smaller portions of signature main dishes to the children’s menu, in addition to pizza, pasta, or burgers.

• Combine empty Wednesday family suites with spare kitchen capacity into a Midweek Coastal Family Break package.

• Combine quiet lounge space between 3 PM and 5 PM with an afternoon drink and local cream tea offer.

🏨 Applying the CHECK Validation Filter

Before committing staff time or marketing spend, the General Manager runs all eight raw ideas through the CHECK evaluation matrix.

To pass, an idea must meet five distinct criteria:

• C — Commercially Viable: Will this protect margin or generate clear profit?

• H — Helps Customers: Does this solve a genuine guest desire or point of friction?

• E — Eliminates Friction: Is this simple for staff to execute and easy for guests to buy?

From an operational standpoint, you have to ask if your brigade can prep and serve this new offer during a two-hundred-cover peak weekend rush without blowing up ticket times. From a marketing standpoint, a guest must be able to book a restaurant table, buy an event ticket, or reserve a hotel suite in as few clicks as possible.

C — Can We Do It Better?

Do you have a clear marketing or brand advantage? This is about superior campaign execution. You need to evaluate whether your venue’s visual assets, brand voice, or audience relationships allow you to run this campaign better than local competitors. For example, avoid launching a luxury private dining campaign if your visual assets do not reflect that standard. During warm weather, consumer habits change completely. Guests become spontaneous, mobile, and visually driven. Outdoor dining is leisure-oriented. Guests enter a relaxed mindset when dining outside. They are often less price-sensitive and more impulsive. This makes them far more open to celebratory additions like appetisers, pitchers, and desserts.

Food choices change under the sun. Heavy, starch-laden, or cream-heavy dishes become instant turn-offs in warm weather. Guests crave acidity, crisp textures, and hydration. Citrus dressings, cold plates, raw bar items, and grilled proteins perform best.

Al fresco dining is also deeply social. Guests want to linger and spend time together. They look for boards, skewers, mezze, and small plates that allow continuous grazing over several hours.

For many outdoor venues, drinks become the main commercial event. Crisp whites, rosés, spritzes, mocktails, and frozen beverages drive the majority of table spend.

Finally, natural outdoor light creates strong social media engagement. Bright greens, purples, and vibrant cocktails encourage guests to share photos naturally. This creates powerful peer-to-peer marketing for your venue without extra ad spend.

🍷 The Wine Margin Myth

Why pricing wine by percentage leaves cash on the table, and the difference between the margin you quote and the money that actually reaches the till.

A restaurant owner in Bath told me, with real pride, that his wine programme ran at a 70% gross margin. Every bottle is marked up to hit the number. He’d trained his managers to protect that 70% like it was sacred.

He was quietly losing money at both ends of his own wine list, and the 70% was the reason he couldn’t see it.

The problem is one of the most expensive misunderstandings in hospitality, and almost every operator carries it: the belief that gross margin percentage is the thing to maximise on wine. It isn’t. Percentage margin is a ratio. It doesn’t pay your rent, cover your labour, or land in your bank account. Cash margin does. And when you price wine to protect a percentage, you systematically leave cash on the table at the premium end while overcharging at the cheap end, which is the exact opposite of what a wine list should do.

Here is the myth, taken apart

💰 Cash Margin Versus Percentage Margin

Start with the single fact that changes how you price wine forever.

• A £6 glass at 70% margin earns you £4.20 in cash.

• A £14 glass at 55% margin earns you £7.70 in cash.

The second glass has a “worse” margin by every percentage-obsessed manager’s reckoning. It also puts nearly twice as much money in your till. If you priced both glasses to protect the 70%, you’d push the £14 glass up to £16 or £17, at which point fewer people would order it, and you’ve traded a large certain cash margin for a slightly larger percentage on far lower volume.

This is the heart of the myth.

Percentage margin and cash margin pull in opposite directions at the premium end of a wine list, and the operators who chase the percentage almost always end up with less actual money.

The Bath owner was pricing his best bottles, the £40-£60 range where customers are least price-sensitive and cash margins are enormous, to hit the same 70% he applied to the house red. That meant his premium wines were priced too high relative to their real cash-margin opportunity, and they undersold. Meanwhile, his cheap wines, priced at the same 70%, were as high as the market would bear at the value end, capping volume where he needed it most.

He had the pricing logic exactly upside down, and the 70% rule was what kept it there.

📉 The By-The-Glass Leak

The second place wine quietly bleeds is by the glass, and it’s a wastage problem, not a pricing one.

An open bottle of wine has a short life. Once it’s open, it oxidises, and within a couple of days it’s no longer sellable. A restaurant offering a broad by-the-glass list, especially at the premium end, is constantly opening bottles it may not sell through before they turn.

Here’s the maths operators miss. If you open a bottle to sell four glasses and only sell two before it oxidises, your actual cost per sold glass has doubled. The 70% margin you carefully calculated on paper has quietly become a loss, not because you priced it wrong, but because half the bottle went down the sink. And because it’s wastage rather than a line on an invoice, it never shows up in the margin calculation at all.

The wider the by-the-glass list, the worse this gets. Every additional wine by the glass is another open bottle at risk. Operators add breadth to look generous and end up subsidising a wastage problem that eats into the margin they thought they were protecting.

⏳ The Slow-Stock Problem

The third leak is the cash tied up in wine that doesn’t sell.

A wine list that runs to eighty bins, half of which sell a bottle or two a month, is not a sign of a serious cellar. It’s a sign of dead money sitting on shelves. Every bottle of slow-moving stock is cash you’ve paid out and haven’t recovered, occupying space, tying up capital you could use elsewhere, and ageing (not always gracefully) while it waits.

Operators justify the long list as offering choice. But most customers order from a small fraction of any wine list. The long tail of rarely-ordered bottles is carrying cost with almost no return. A tighter, faster-turning list frees up cash, cuts the by-the-glass wastage risk, and is easier for staff to actually know and sell.

The Bath restaurant had sixty-odd bins. When we looked at actual sales, twelve wines accounted for nearly 80% of volume. The rest was cash frozen on a shelf.

👤 What The Bath Owner Actually Did

He didn’t blow up his wine programme. He made four changes, none of them dramatic.

He repriced the premium end for cash margin, not percentage. The £40-£60 bottles came down slightly in markup, which lifted their margin percentage-wise but, because they sold more, increased total cash margin substantially. The customers who buy at that level are the least price-sensitive on the list, and a fair price moved more of them.

He tightened the by-the-glass list, dropping the slowest premium glasses that were oxidising more than they sold, and kept the by-the-glass offer to wines that turned over fast enough to open safely. He also moved to preservation on the two premium glasses worth keeping.

He cut the list from sixty bins to around thirty, built around what actually sold, which freed up several thousand pounds of tied-up cash and made the remaining list something his staff could genuinely know and recommend.

And he retrained his managers off the 70% rule and onto cash margin per sale, so they stopped protecting a percentage and started maximising the money that reached the till.

His wine cash margin went up, his wastage went down, and his tied-up capital dropped, all from abandoning the one number he’d been proudest of.

🍾 Run This On Your Own Wine Programme This Week

Three steps. Half an hour with your wine sales and your list.

Step 1. Rank your wines by cash margin, not percentage. For each wine, work out the actual pounds it earns per sale, not the percentage. You’ll almost certainly find your premium bottles earn far more cash than your percentage-based pricing gives them credit for, which means you have room to price them keener and sell more.

Step 2. Audit your by-the-glass wastage. Over two weeks, track how many opened bottles you throw away or write off to oxidation. Convert it to a real cost. That number is the true margin on your by-the-glass programme, and it’s usually well below the paper figure.

Step 3. Find your dead stock. Rank every wine by bottles sold per month. The slow tail, the wines selling one or two a month, is frozen cash. Ask honestly whether the choice they offer is worth the capital they tie up and the complexity they add.

Most operators find the same three things the Bath owner did: premium wines underpriced for cash margin, a by-the-glass list leaking through oxidation, and a long tail of dead stock. Fix all three, and wine goes from a percentage you protect to a genuine profit centre you actively manage.

🧾 The Lesson Underneath The Wine List

Wine is the clearest example of the trap this whole series is built on: the number that feels like it measures profit often has nothing to do with the money that reaches your bank account. Gross margin percentage on wine is comfortable, familiar, and actively misleading.

The operators who make real money on wine are the ones who stop protecting the percentage and start managing the cash, the wastage, and the capital tied up in stock.

The 70% was never the profit. The profit was always the harder number underneath, and it was hiding in plain sight the whole time.

According to a Marriott study of modern luxury travellers, younger consumers are moving away from traditional demographic groupings. They now distribute across four distinct intent-driven profiles:

Across the sector, I’m seeing consumers rejecting polished, staged photoshoots that mimic real events. Buyers now value authenticity over perfection. They heavily scrutinise contracts, digital review history, and corporate values before making an initial deposit decision.

This is where Instagram’s new grid tool can help. Swapping a highly curated grid for raw, behind-the-scenes content builds immediate verification and showcases your team’s real personality, a factor that 71% of couples state directly influences their final booking decision.

With 78% of couples now using social media to find their suppliers, making the enquiry process as frictionless as possible is essential. The average couple researches 14 different suppliers and shortlists 3 per category, generating over 40 individual enquiries during their planning journey. Expecting them to schedule dozens of meetings or phone calls just to get basic pricing is unrealistic. Adapting to their preferences by allowing them to enquire directly via WhatsApp or direct messages delivers the responsive, human experience these modern buyers demand.

📅 Marketing Mistakes to Avoid - The $104k Overspend

How would you feel if your Ad agency told you they overspent on your account to the tune of $104,000 USD?

Unfortunately, one Redditor found herself in this situation.

A common problem in digital ad management is unexpected budget overspend. In this case, the error happened because a temporary daily budget increase was not reset at the start of the next calendar month.

Now, while this example comes from the legal industry, it is an issue that occurs with agencies, freelancers and account managers managing Ad accounts more often than marketers would like, but it does happen - we’re only human after all.

It usually boils down to a mix of human limitations and automated system settings:

• If an employee is handling too many accounts simultaneously, manual oversight breaks down.

• When a company credit card links directly to these ad platforms, a runaway account can drain thousands of pounds before anyone notices.

• Many people learn the hard way that fine print on modern search platforms gives advertising engines the right to spend up to 30x your daily budget on any given day.

It’s important to note that even if the excess spend generates an incremental return on ad spend (ROAS), clients can rightfully refuse to cover the unapproved baseline cost. The agency is often held legally liable for the financial overage.

Check with your legal team to see if this is the case in your country.

These budget overruns are particularly lethal when you consider the escalating cost of client acquisition. Recent data shows that CAC has risen by 222% over the past eight years, meaning the average brand now loses $29 per new customer on the front end. With margins already this tight, you simply cannot afford unapproved platform spend.

Before you commit funding to high-value ad campaigns, ensure your internal team or marketing agency uses a multi-person approval process supported by technical guardrails:

• Set hard monthly budget caps directly within the platform billing dashboard to halt all ads automatically when specific thresholds are met.

• Install dynamic scripts or automated checking tools that monitor daily budgets across all active accounts in one master spreadsheet.

• Require the paid search manager to execute a top-level account rundown with your account directory every seven days to catch allocation errors early.

Before you commit to your September campaign budgets, take a moment to review your current ad account setups and agency terms. Ask your marketing provider what budget pacing scripts and automated anomaly alerts they have active to protect your linked payment cards from runaway platform spending this autumn.

True digital innovation isn’t about letting tech take the wheel; it’s about using human insight to know exactly when to step in and guide it.

Compounding this is our dangerous reliance on third-party aggregators. While regulatory bodies like the Competition and Markets Authority (CMA) actively investigate dominant food service and booking marketplaces over review transparency, operators remain trapped in their ecosystems, systematically forfeiting 15% to 30% of their margins just to rent their own local customers.

When a room sits empty or a table remains unbooked, it isn’t a footfall or an occupancy problem. It is a visibility and discovery blind spot—a revenue leak that your standard reporting tools are fundamentally blind to tracking.

If 35% of your rooms sat empty last night, you didn’t just lose room revenue. You lost F&B, spa, parking, resort fees, and most importantly, a repeat customer. That’s not an occupancy problem. That’s a revenue leak, and most hotels have two of them. Across properties of every size, I’ve watched the same pattern repeat: the issue is not about not having enough visitors. The hotel just wasn’t found when the visitor was looking to make a reservation.

When a guest searches for a hotel in your market, discovers your property, and secures a booking, that sounds successful. However, if that reservation originated through Expedia or Booking.com, you have essentially forfeited 15% to 25% of that room rate in commissions. Beyond the immediate financial hit, that guest is now tethered to the OTA’s loyalty ecosystem rather than your own. When they return to your area, they will likely return to that same app instead of visiting your website. Most hoteliers recognise this dilemma, yet OTAs continue to dominate by simply outspending properties on search visibility and rewards programs. This structural disadvantage is a reality that compounds over time, leaving even more money on the table.

High street operators face a parallel crisis, replace Expedia, Deliveroo, Uber Eats, or Just Eat, and independent kitchens face a standard 14% to 35% commission tax on every order. To survive this pressure, operators are forced into a price hike trap, inflating their digital delivery menus by 20% to 30% higher than in-venue prices just to subsidise the app.

The frustration has intensified as these aggregators pivot from order fulfillers into aggressive media advertising platforms. It is no longer enough to pay the base commission; operators must now “pay to play” via sponsored listings and in-app bid auctions just to maintain their visibility within a saturated feed. When stacked with mandatory platform promotions and processing fees, the true platform take-rate can escalate past 40%, completely severing the restaurant’s direct relationship with its data.

They don’t see it on an OTA, and not through direct search. They ultimately secure a reservation with a competitor simply because that property commanded the visibility you lacked.

If your property runs 200 rooms and loses even 10 bookings a week to this blind spot, at a $200 ADR, that’s $400,000 in annual revenue your PMS never recorded as lost. In my experience, this is frequently more costly than the OTA commission dilemma, and it remains unaddressed because it defies easy measurement. This does not even factor in lost out-of-room spend.

On the high street, this invisible drain is driven by the surge in the use of generative AI search engines. Think of a diner asking an AI agent to “find and book a table at the best steakhouse near me that has outdoor seating open at 8 PM.” Under 2026 conditions, the buyer journey has condensed into a rapid, one-step, zero-click transaction.

If your venue’s core database, menus, and inventory signals aren’t structurally optimised to feed these LLMs, your restaurant is completely filtered out of the response before the consumer ever sees you.

🧠 Why Smart Operators Still Miss It

Standard hotel reporting tells you what happened with the occupancy, ADR, and RevPAR. It doesn’t tell you about the traveller who was ready to book but chose a competitor. This visibility gap isn’t a result of poor management but is a limitation of the tools we use to judge our success.

That limitation is baked into how we benchmark. Hotels typically measure themselves against a local comp set, which seems logical until you realise that if every hotel in that set suffers from the same visibility blind spot, you’re all measuring against a floor, not a ceiling. Everyone looks fine on paper while the real opportunity goes untracked.

When I looked at the hotels in my own portfolio, it was clear how much demand existed in my markets that my properties simply weren’t intercepting. The discrepancy in data wasn’t due to poor reporting, but rather because we were focused on the wrong signals altogether. I often find that you cannot optimise for a potential guest you never even realised you missed.

This blind spot compounds on the high street because operators habitually fall into a reactive “copycat” loop. Restaurateurs look at their immediate local competitors, see them posting aimlessly on social media or running generic price promotions, and assume that is the benchmark for success.

As with hotels, if your entire local market is ignoring digital optimisation, copying each other simply means you are duplicating their inefficiencies. You look stable on paper compared to the venue down the road, while a massive pool of active local dining intent is systematically bypassed. You are optimising your business for a baseline of survival rather than capturing the actual demand available in your area.

📡 The Demand Signal Hotels Are Missing

Traveller intent is readable before the booking happens. Search behaviour, destination research, and content consumption are all signals that indicate that someone is in a planning or decision window. The traditional hotel marketing approach responds to demand after it’s already been expressed. The smarter approach identifies demand before it’s expressed and gets in front of it first.

Technology has advanced enough that we can stop marketing to who your guest is, and start reaching them based on what they’re about to do. While age and income brackets offer a baseline, they possess limited predictive power for actual booking intent. Behavioural signals tell you who is actually about to book. This methodology is already the gold standard in other industries, yet hospitality continues to lag behind in adopting it.

When I restructured the targeting logic across my properties, the question changed from “Who are our guests?” to “What demand are we not seeing?” That shift alone changed the quality of travellers we were reaching, and the conversion rates reflected it.

This is exactly where restaurant marketing often falls flat. Operators can waste thousands chasing demographic personas, targeting broad age groups, income brackets, or postcodes on Meta ads, hoping someone gets hungry. But demographic profiles don’t predict a dining decision; active behavioural intent signals do.

A consumer researching local weekend event schedules, checking train times into the city, or browsing specific culinary trends on TikTok is throwing off high-intent signals long before they type a restaurant name into a search bar. The traditional high-street model waits for the guest to express demand by searching for a specific venue or opening a delivery app.

⚙️ What Closing the Gap Actually Looks Like

The answer is not more ad spend. Hotels that increase their digital advertising budget without changing their targeting logic just get more of the same inefficiency at a higher cost. And it’s definitely not deeper discounting; that strategy attracts price-sensitive travellers, not high-value ones, and slowly trains your market to expect lower rates.

What actually moves the needle is identifying travellers who are already in a decision window for your market and your property type and reaching them through a direct channel before an OTA does. The conversion rate of that audience is fundamentally different from a broad-reach campaign because you’re not convincing someone to travel if they’ve already decided. You’re just making sure they find you before someone else does.

This is where the investment logic changes. It’s not about spending more; it’s about spending on the right traveller at the right moment. Over time, that precision compounds with more direct bookings, lower commission drag, and guests who actually belong to your ecosystem rather than OTAs.

Closing the gap for a restaurant requires a completely different execution model: you must pivot from broad visibility to micro-moments of intense emotional and sensory impact. You aren’t trying to convince someone to become a diner; you are intercepting a physical craving that is already forming. This is where savouring content becomes your primary conversion tool. It’s the visual and auditory trigger that breaks through the noise—the exact moment a knife pierces a perfectly baked pie crust, producing a distinct, audible crunch that triggers a feeling of physical relief.

To achieve this, you have to understand the specific emotional drivers of the individual tribes within your customer base and speak their language. A time-poor corporate worker looking for a frictionless lunch needs a different sensory trigger than a group of experiential foodies seeking a theatrical weekend dinner. When you align your content with these distinct psychological moods, your direct conversion metrics shift fundamentally. You stop wasting margin on broad discount campaigns and start capturing high-value guests at the exact millisecond their purchasing decision transitions from a thought to a physical craving.

🏆 The Hotel That Finds Its Guest First

Every night, a hotel closes its books; it records what happened. Far fewer operators are measuring what could have happened, and that gap is where the real revenue story lives.

Hotels have been optimised to track guests who arrived, not those who chose someone else. Until that changes, the revenue walks out the door every night without ever appearing in a report.

The operations and marketing teams that are thriving right now aren’t outspending their competitors. They stopped targeting broadly and started reaching travellers at the moment a decision was already forming. That precision changes the quality of guests in your building, reduces commission drag over time, and builds a direct relationship your comp set can’t see or replicate.

The hotel that wins isn’t always the one with the best product. It’s the one that found its guest first.

🍽️ Restaurant Visibility

Whether you are selling rooms or covers, broad demographic targeting is dead. Under 2026 conditions, your marketing must adapt to highly specific customer segments—and crucially, to their current psychological mood.

Closing this visibility gap does not require an inflated advertising budget. It requires using the data touchpoints you already control

• Invest in Digital Data Hygiene: Maintain control over your direct booking pipelines, platform data structures, and local search metadata while staying compliant with GDPR standards.

• Mine Real-Time Local Context: Spend targeted time monitoring local digital footprints. Track who tags your street location, check-ins, and neighbourhood landmarks to map your active local customer base.

• Check Google Search Console Weekly: Open your Google Search Console one to two times a week to identify the exact transactional queries driving traffic to your site. Cross-reference these terms with Google Trends to spot emerging culinary or accommodation searches spiking in your specific area.

Demographic data only tells you who a guest is. For example, a student cramming for exams exhibits entirely different purchasing behaviour and basket spend than that same student celebrating a deadline with a group of friends. Mood dictates how they spend.

• Morning and Evening Peaks: People experience the highest levels of happiness during the early mornings and late evenings.

There is nothing more frustrating than watching your sales team hand-craft highly targeted outreach to event planners and corporate bookers, only to be met with complete silence. So why is this happening?

Google and Microsoft have recently rolled out advanced AI-powered spam filters that heavily analyse incoming messages, causing cold email reply rates to plummet. These stringent filter updates are reducing open rates to record lows, with some service businesses reporting that their open rates plummeted from 35% to 8% almost overnight.

A major cause of email marketing failure right now is the degradation of data quality, which has caused bounce rates to spike to 13% for some.

🏀 Bounce Rates

Google and Microsoft have a 2% bounce rate as their strict danger threshold. Exceeding this triggers immediate “550 5.7.515” server rejections from Microsoft, while Google starts throttling your delivery speeds or dropping your emails straight into spam folders across their entire network. So what are bounces?

• Hard Bounce - Permanent Error
  This means that the email address does not exist or has been permanently deleted. AI filters consider a high number of hard bounces a sign that you are using purchased, unverified, or outdated lists.

• Soft Bounce - Temporary Error
  This occurs when the email address is real, but the message cannot be delivered right now because the person’s inbox is full or their server is temporarily down. If you try to send to an address that soft-bounces 3 times in a row, the AI automatically treats it as a hard bounce and lowers your reputation.

If your bounce rates are usually around 1.8% or 1.9%, that puts you one bad list segment away from an automated penalty. Because filters have tightened, reputable senders must aim to keep total bounces below 1% to stay entirely safe.

🛑 Do Not Buy Lists

Unscrupulous vendors sell scraped, recycled databases that are heavily decayed. Not only is this illegal, but they often contain dead corporate accounts and hidden spam traps.

Spam traps are inactive email addresses turned into digital tripwires by network providers specifically to catch unconsented senders. They act as monitoring tools across the internet, operating in two primary ways:

Internet Service Providers (ISPs) and mailbox managers act as digital gatekeepers, deciding whether your message deserves a prominent spot in the inbox or a one-way ticket to the spam folder. To gain complete control over your email deliverability and safeguard your daily operations, it is crucial to pull back the curtain on how this hidden metric actually works.

✅ Understanding Sender Reputation

Marketers are increasingly discovering that their failing campaigns are caused not by bad email copy, but by broken technical infrastructure.

If a sending domain does not have perfectly configured SPF, DKIM, and DMARC records, the major providers reject the email before it even reaches the recipient’s inbox. So what do all these acronyms mean?

Correctly configured technical records are the absolute foundation of your delivery infrastructure. Skipping these settings or looking for automated shortcuts with your domain reputation is a direct route to being blacklisted, instantly stalling your outreach momentum and cutting off core business revenue.

These technical records must be added to your DNS (Domain Name System) settings through your domain registrar or hosting provider, e.g., GoDaddy, Namecheap, Cloudflare, or Google Domains

Because getting these foundational technical settings right requires manual configuration and patience, it can be tempting to look for quick fixes. This desire for immediate inbox placement drives many to seek out automated shortcuts to boost their new domain’s standing artificially. This trap often leads straight to the next major deliverability pitfall.

⚠️ The Danger of Warm-Up Services

When deciding to send to a new or dormant email list, many marketers use warm-up services to prepare their email addresses. However, you must proceed with caution because they may use automated bot accounts to fake real human conversations.

In theory, an email warm-up service is designed to trick mail networks into thinking a new or dormant domain belongs to a highly active, reputable sender. The service works by connecting your email account to a network of thousands of other simulated inboxes. These automated platforms then send messages back and forth between your account and their network, automatically opening the emails, pulling them out of spam folders, and generating artificial replies. The logic is that this fake interaction data will trick Google and Microsoft into granting your domain a high sender score, giving you a clear runway to launch mass outbound sales campaigns.

However, relying on these automated tricks is a gamble that rarely pays off in the long run. If you want to know where your domain actually stands without guessing, you need to audit your real-time reputation.

To check your sender score and track your deliverability health, you can use specialised tools like SenderScore.org, Google Postmaster Tools, MxToolBox, or Mail-Tester. There is an abundance of these monitoring platforms available online, and keeping a close eye on their metrics is the only reliable way to ensure your sales campaigns land in the inbox rather than the junk folder.

AI filters now easily detect this automated pattern and will suspend your entire domain. Microsoft and Google use AI to spot impossible human behaviour. They instantly flag accounts where opens and replies happen within seconds of delivery, or where a domain only interacts with a known cluster of other warm-up domains.

In February 2023, Google explicitly updated its Developer Policies to ban automated warm-up tools from using the Gmail API, cutting off these platforms from accessing Workspace infrastructure.

When the AI detects that an inbox is participating in a warm-up ring or triggering a high bounce rate from a dirty list, it issues a full tenant-level suspension. Microsoft and Google shut down the entire company’s Workspace or Microsoft 365 account, cutting off all corporate email and data.

📱 Social DMs are the New Inbox

Because traditional email infrastructure is blocking automated campaigns, some marketers are moving to direct messages to protect their delivery rates.

Over 62% of key B2B platform users are now younger decision-makers who naturally communicate and make purchasing decisions via rapid, conversational DMs instead of traditional email chains.

The B2B Strategy - Corporate Bookings

Instead of sending cold email sequences to office managers, B2B sales teams are moving to LinkedIn to run direct, real-time conversations based on active job changes and business signals. Traditional B2B cold email response rates have plummeted to averages between 1% and 5%. In contrast, LinkedIn direct outreach anchored to warm intent or context achieves a 10.3% average reply rate, effectively doubling the performance of cold email.

The B2C Strategy - Consumer Dining & Staycations

For everyday guests, hospitality brands are using automated Comment-to-DM funnels on Instagram and Facebook. Instead of telling a user to click a link, the post says: Comment the word ‘SUMMER’ below. An automated system immediately opens a DM with that user, providing menu packages and booking links instantly while their interest is highest.

40% of users now expect a business to respond to a query via social channels within a single hour, making slow email ticketing systems look obsolete by comparison.

Furthermore, research from McKinsey proves buyers place significantly higher trust in individual, peer-to-peer messaging than in mass company email broadcasts, making localised DMs a more effective sales and customer support tool.

If your team is still spending time editing static grid photos instead of filming raw 7-second clips of your best-selling dishes hitting a table, you are actively losing bookings to competitors who are using video to fill covers.

The Your Algorithm Threat: Instagram is letting users manually filter out topics they are tired of seeing. If your content is generic or relies on boring book now captions, users will simply untick hospitality and food from their preferences, and you will become completely invisible in your local market.

The Grid Control Hack: Instagram has finally introduced a Reorder your grid feature. This is an immediate fix for your first impressions. You no longer have to worry about a practical post—like a temporary holiday closure notice or a generic staffing ad—ruining your venue’s premium aesthetic. You can now manually drag your highest-margin dishes or your stunning terrace views back to the top three slots where incoming guests actually look.

Instagram Plus: The new paid tier introduces Story Spotlight to push stories to the front of a user’s feed, along with a 48-hour extended story window. For operators, this means the organic reach of your unpaid business stories is going to get squeezed even further. To combat this, save your critical promotions—like Sunday roast bookings or Christmas party packages—for high-impact windows rather than letting them get buried by paid user accounts.

Customers are using TikTok as a visual search engine to validate your venue before booking, meaning your real reputation is now decided by community comments rather than your main feed.

• Universal Music Partnership Rebuilt: TikTok finalised a multi-year global licensing agreement with Universal Music Group (UMG). This restores their music discovery partnership, meaning venues can safely use trending commercial tracks on videos without facing audio muting or copyright strikes.

• Storytelling Training: The platform teamed up with the Sundance Institute to launch a micro-series storytelling program for creators. This highlights a broader consumer move away from overly polished promotional clips toward serialised, narrative-driven video content.

According to Kolsquare data, brands are multi-layering their strategy: 49% integrate creator marketing directly with PR and communications, while 45% also connect it to seasonal activities and venue launches. Because organic production costs with these creators are lower.

This captures the 66% of 18–34-year-olds who track viral trends, while 65% of these guests return when a venue tracks preferences for personalised follow-ups.

This social-driven dining culture directly overlaps with the broader experience economy, where consumers increasingly prioritise visually memorable experiences over traditional dining routines. Because TikTok compresses trend lifecycles from years into days, standard operational cycles are proving too slow to capture this demand. If your venue relies solely on rigid, static menu planning instead of flexible weekly features, you miss the window to align with these fast-moving consumer preferences.

🎨 Inclusive Multi-Sensory Innovation

Data from Mintel shows that 57% of adults agree that food and drink engaging multiple senses boosts mood more effectively than taste alone. During the summer trading window, multi-sensory innovation acts as a direct driver of spend-per-head. Furthermore, 30% of adults aged 18–44 state that social media directly influences the on-the-go snacks and light bites they select while moving through urban hubs during the warmer months.

Capturing this seasonal footfall requires active culinary innovation rather than standard menu updates. Summer hospitality relies on re-engineering dishes so guests slow down to evaluate the aroma, vibrant colours, and distinct textures of a presentation. This tactical use of contrasting ingredients allows venues to innovate naturally, using the plate to amplify the positive, sunny mindset that drives premium impulse spend.

This structural innovation is also a commercial necessity for inclusive hospitality, provided operators design for two distinct consumer needs. For GLP-1 medication users who experience suppressed appetites, intense multi-sensory elements are vital to make smaller, nutrient-dense portions highly satisfying. Conversely, accommodating neurodivergent guests requires clear menu mapping so they can choose between these high-sensory innovations and options that offer sensory predictability. Designing your summer menu to deliberately address both ends of this spectrum ensures your venue remains accessible to these affluent, health-conscious consumer groups.

Failing to adapt your portion structures and sensory profiles to these changing guest requirements means your summer rollout will alienate a highly loyal consumer base. 🚫 Marketing Mistakes to Avoid

A blind reliance on generative AI recently triggered a massive commercial crisis for Starbucks Korea. Hours after debuting a summer promotion for its new Tank coffee tumbler line on 18 May, the brand sparked a national cultural backlash. The fallout was immediate: the parent company’s billionaire chairman issued a televised apology, the chief executive was dismissed, and the controversy reached the highest levels of the South Korean government.

While the Tank Series campaign was intended to highlight large-volume beverages, its timing and branding collided disastrously with national history.

The 18th of May marks the anniversary of the 1980 Gwangju massacre, a sensitive historical tragedy where military forces violently suppressed pro-democracy protests. Naming a promotion Tank Day on this specific date reopened severe historical wounds.

The crisis was worsened by an AI-generated campaign slogan: “Thwack on the desk.” The marketing team had used an artificial intelligence tool to source concepts and copy suggestions. However, the software pulled a phrase that mirrored a notorious 1987 police cover-up, where authorities claimed a tortured student activist had died of shock after an officer simply hit a desk with a thwack.

Compounding this technical failure was a severe lack of human oversight. Internal managers approved the entire strategy without ever opening the email attachments containing the final creative assets.

Although Starbucks pulled the promotion within hours and immediately fired CEO Son Jeong-hyun, the reputational damage had already gone viral, with consumers filming themselves destroying Starbucks merchandise.

The financial impact hit the P&L instantly. Weekly card transactions at the stores plummeted by 26%, contributing to a 10% month-on-month revenue drop for May. Furthermore, furious consumers boycotted the brand by demanding refunds on an estimated 400 billion won (£230 million / $260 million) stored in Starbucks prepaid accounts.

🧮 Identifying High Margin Performers

Commercial reality dictates that raw volume does not guarantee profitability. To accurately categorise your menu performance, you must first establish your precise baseline costs.

Here’s what needs to be included in the Cost of Goods Sold (COGS) calculation for each dish:

• Raw Ingredients & Proteins: The precise cost of the main component, e.g. the exact weight of the steak, fish, or vegetable

• Sub-Recipes & Prep Components: The cost of sauces, marinades, dressings, or purees made in-house that go onto the plate.

• Garnishes & Seasonings: Herbs, micro-greens, cooking oils, butter, salt, and spices used during cooking or plating.

• Item-Specific Packaging: Any disposable or branded items that must leave the kitchen with that specific dish, e.g. takeaway boxes, burger wraps, branded greaseproof paper, or skewers

Everything else, including kitchen labour, gas, electricity, rent, or general wastage margins, must be excluded. This keeps the calculation strictly limited to the direct cost of producing that single plate.

• [ ] Pull Your Sales Data: Export a 90-day product mix report from your EPOS system and segment it by category.

• [ ] Audit Your COGS: Input direct costs into the spreadsheet tool (Include ingredients/packaging; exclude labour/utilities).

• [ ] Run the Spreadsheet Matrix: Identify where each dish lands based on the automated popularity and profitability dropdowns.

⚠️ A word of warning

The classic Boston Consulting Group matrix taught every marketing consultant in the world to find the “Dogs“ (low popularity, low profitability) and delete them from the menu to reduce bloat. However, this could be a costly mistake. If you delete an unpopular, low-margin dish without realising it was serving as the psychological contrast anchor for your top seller, the sales of your highest-margin Stars items will instantly plummet.

That is my philosophy for marketing, and it is exactly why we are breaking down menu engineering in this edition. You don’t need to reinvent your entire business tomorrow; you just need to sharpen the small, high-impact techniques hiding in plain sight.

When done correctly, effective menu layout goes beyond aesthetics to boost sales, speed up decision-making, and maximise your profitability.

Stefano had spent weeks crafting a beautiful new menu for his brasserie. He took equal care in formatting the PDF version for his website and socials, too. He felt proud of the final design.

But over time, he realised that he was frequently selling the lower-margin dishes rather than the high-margin ones; it was the same story with delivery orders.

Stefano felt stuck. His kitchen team was working incredibly hard under tight constraints. Taxes and bills were up, and customers were struggling with the cost-of-living crisis.

He knew he couldn’t increase his prices without losing guests. And he cannot absorb higher food costs either. So what can he do? How can he increase sales for higher-margin orders when the pricing is locked?

The answer lies in menu engineering and layout.

⚓ Price Anchoring

While many operators treat menu design as an aesthetic project, the reality is that strategic layout dictates financial success. To maximise your returns, you must understand how the human brain evaluates price and value.

Price anchoring uses human psychology to protect your gross profit. The human brain relies heavily on the first piece of cost information it sees. When a guest views a menu, the highest price creates a mental reference point. Every other choice is measured against this initial figure. This process guides diners naturally toward your preferred options.

💸 The 27% Revenue Lift

Research from Cornell University School of Hotel Administration found that strategic menu styling and layout choices can boost a restaurant’s overall sales by up to 27% without changing any ingredients or base prices.

• This approach offers clear operational advantages.

• It increases the sales volume of high-margin items.

• You do not need to offer discounts.

• It supports your kitchen team by directing demand toward consistent dishes.

• Your average spend per head increases.

• Guest satisfaction remains high because diners recognise the value.

For instance, placing a high-margin £18 Truffle Mushroom Pasta next to a £24 Wild Sea Bass Special makes the pasta appear more affordable.

The anchor item does not even need to sell well. Its entire job is to change the baseline perception of value for the dishes below it. You are not trying to clear inventory on that expensive dish. You use it to frame the cost of your other menu items.

📡 Emerging Trends

Global dining behaviour trends indicate that the anchor of the first category ordered dictates the price tolerance for the rest of the dining experience.

If a table is successfully nudged into buying a premium, well-anchored starter, their subconscious valuation of the main course instantly rises. Main course sales for mid-to-high tier items can jump by over 20% for the rest of the meal. This outcome occurs even if those main courses have no anchor in their own section. And there’s more.

The anchor changes the guest’s entire spending mindset for the night.

🚨 The Rejection Threshold

But if the anchor is too extreme, the brain flags it as a gimmick. For example, placing a £150 Caviar Platter next to a £14 Wagyu Beef Burger triggers a rejection bias that breaks customer trust. The anchor must be premium. It must remain completely authentic to the brand concept.

🎭 Decoy Pricing

You encounter decoy pricing every day without realising. This commonplace marketing tactic works completely undetected because it plays directly on a hardwired mental habit. The human brain hates being inefficient, so consumers always look for maximum value when ordering.

Decoy prices shape the buyer’s perception, nudging them towards higher-margin options without direct price hikes. For the customer, choosing the higher-priced option feels like an intellectual win, rather than an upsell.

You’ll see this used in most coffee shops and wine bars.

While the Small Coffee is £3.50, the Medium Coffee at £6.00 feels overpriced in comparison.

By placing the Large Coffee at £6.50, the price difference between the Medium and Large makes the Large Coffee look like the better value.

Now, the Medium coffee appears to be an unattractive option, and customers are more likely to opt for the Large, which brings in a higher margin for the business.

A study published in the International Hospitality Review looked at restaurant menu bundling. Without a decoy, only 45% of diners chose a higher-priced combo bundle, for example, burger + soda + fries, over a standalone lower-priced burger. By introducing a decoy pricing structure, the proportion of diners selecting the highest-priced combo option surged to 71%.

The same study tracked how this consumer behaviour scales across wider hospitality sectors, evaluating hotel booking habits. Without a decoy, 35% of guests selected a higher-priced room tier with an open cancellation policy. Introducing an intentionally unappealing intermediary option drove 65% of consumers to select the highest-priced room option.

⚠️ A Word of Caution

Deploy this tactic with respect to your customers. This is about guiding choice, not setting a trap. Modern diners are incredibly sharp; if a decoy feels like a synthetic trick rather than a genuine layout of value, you instantly erode the hospitality trust that brings them back through your doors.

You must watch out for decoy fatigue. Do not apply this tactic to every section of your menu. Too many decoys create visual confusion. Guests become overwhelmed by constant value calculations, which means they default to the lowest-priced option to save time.

Consumers are also highly sensitive to perceived price gouging. The decoy option must offer real, physical substance. An artificial middle option destroys guest trust instantly.

The decoy must be completely inferior to the target option in terms of value, but closely aligned in attributes. If the decoy offers a separate, distinct benefit like a completely different flavour profile or unique ingredient, the customer treats it as a brand-new choice, which causes analysis paralysis and lowers overall spend.

🧠 Primacy & Recency Effects

Did you know that the sequence of your menu text dictates guest choices before they even read a description?

Most operators assume guests read a category list evenly. In reality, human attention hits specific hot spots. Diners focus naturally on the first and last items in any menu section. This consumer behaviour relies on a bias known as the primacy and recency effects.

Apply this high-level placement to protect your profit margins.

• Open each category with a reliable performer. This can be a dish with broad appeal, high profitability, or strong brand association. This top position uses the primacy effect to capture immediate interest.

• Place your second high-margin target dish at the very end of the list. This bottom position uses the recency effect to capture the final choice before the guest decides.

• Hide your low-margin utility items in the middle section. They remain accessible without stealing focus from your profitable options.

🧩 The Chunking Reset

Long lists kill guest attention completely. If a category features more than six items, it must be visually broken into distinct sub-sections. Use subtle dividers or short category headers to group your dishes. This structural change manually resets the brain of the customer. It generates two sets of primacy and recency hotspots instead of one, giving you more opportunities to feature top dishes

📱 Physical Layouts Versus Digital Screens

You must evaluate digital menus differently from physical paper pages. Traditional behavioural experts still rely on eye-tracking studies from print media. Mobile ordering follows entirely different rules.

AI models analyse millions of smartphone viewport metrics. The data reveals that the classic F-shape reading pattern is completely dead on digital or mobile menus. On a screen, users do not scan horizontally. They swipe vertically. Primacy becomes a constantly moving target. It is whatever occupies the top 30% of the phone screen at any given millisecond.

AI has detected a severe pattern called the scroll void. When users swipe down a menu, their scrolling speed accelerates by up to 300% in the exact centre of a long category. Diners do not deliberately ignore the middle items. Their thumbs physically push past the text too fast for the human eye to register the words.

The middle of a mobile menu is a completely invisible void. You must use a structural break, a distinct icon, or a micro-animation to halt the kinetic velocity of the thumb.

Review your mobile screen layouts and apply these positions before your next planning window closes.

A beautiful menu means nothing if your item sequence hides your most profitable dishes. True menu engineering commands guest attention to make your high-margin choices completely unavoidable.
